Output to Outcome: An Operating Model for the Age of AI
Mik Kersten
IT Revolution (July 2026)
HOW and WHY organizations must transition from managing outputs to delivering outcomes.
Why did Mik Kersten write this book?
“The thesis of Output to Outcome is that once AI removes knowledge output as the limiting factor, productivity becomes constrained by organization structures and processes…For our purpose, outcomes are defined as measurable changes that deliver against an agreed-upon definition of value. What constitutes value varies by organizational market, and customer context. I refer to this set of mechanisms as Outcome Management.”
I agree with Kersten that in order to create “a dynamic learning organization that can leverage and adapt through the Installation Period of the Age of AI, you must transition from managing outputs to delivering outcomes. For your organization to survive and your career to thrive, these shifts are not optional.”
Kersten focuses on seven Shifts:
o From functions to flow (See Pages 85-87 and 101-102)
o From slop to substance (105-107 and 139-141)
o From chaos to cadence (143-146 and 156-157)
o From matrix to modularity (159-163 and 180-181)
o From objectives to ownership (183-184 and 202-203)
o From divisions to domains (205-206 and 223-225)
o From managers to makers (227-228 and 244-246)
With exceptional rigor and eloquence, Kersten thoroughly explains HOW to complete each Shift. Also, his discussion of the most important dos and don’ts can be of incalculable value to you and your associates as you plan, implement, and supervise the transition.
For example, when shifting from matrix to modularity, “Stop adding dotted lines and shared ownership, and replace those structures with a singular modular hierarchy of value streams with loose coupling and high cohesion.”
What’s in it for you?
Many years ago in his classic work Future Shock (1970), Alvin Toffler made this prediction: “The illiterate of the 21st century will not be those who cannot read and write, but those who cannot learn, unlearn, and relearn.”
Machines will not take your job. It will be taken by another human who is much better at learning, unlearning, and relearning,,,someone who works more effectively with machines. I urge you to take full advantage of the invaluable information, insights, and counsel that Mik Kersten provides in this brilliant book…and I hope that it then helps you to achieve success that far exceeds your current aspirations.

Here are two suggestions while you are reading Output to Outcome: First, highlight key passages. Also, perhaps in a lined notebook kept near-at-hand, record your comments, questions, and action steps (preferably with deadlines). Pay special attention to the Conclusion/In Summary/Key Takeaways/Prompt material that concludes most of the chapters.
